The Delegation Shift That Unlocks Real Growth
Four moves that free your time, improve performance, and let you lead like the owner, not the worker
Consistency compounds. That is one reason BE THAT LAWYER has stayed strong for six years, with hundreds of episodes and a global ranking that places the show among the top podcasts worldwide. But consistency only works when you are not carrying the entire business on your back.
That is why this conversation with Noel Andrews, CEO of JobRack, mattered so much. We dug into the real problem so many lawyers face, overload, control, and the belief that delegation creates more work instead of leverage. If you are wearing too many hats right now, this conversation will feel familiar.
Help People Win First, and the ROI Comes Back Bigger
Noel opened with a Zig Ziglar quote that perfectly frames delegation, you can get anything you want in life if you help other people get what they want first. In a law firm, that means investing in team members as people, not treating them like task machines. When you help them grow, learn, and build a better life, you get commitment, initiative, and trust that cannot be forced.
I see the same dynamic in coaching. Nothing creates momentum like helping a lawyer land the right client, hit a revenue milestone, or make equity partner. Helping others win is not generosity, it is strategy.
Start With the Task List, Not a Job Title
Most lawyers jump straight to “I need an assistant” or “I need a paralegal.” Noel recommends starting with a simple list of everything you want off your plate. Build it over days or weeks and keep adding to it as friction shows up. Once the tasks are clear, you can shape the right role with the right level of experience.
Hiring struggles usually come from vague expectations, not a lack of talent. Clarity makes delegation easier, onboarding faster, and performance measurable.
Hire for Ownership, Not Babysitting
Lawyers do not need more help. They need ownership. Hiring low level support often leads to constant training and correction. Hiring someone with the right seniority and mindset shifts the relationship completely. Their job becomes taking work from you, not waiting for instructions.
Noel described the ideal assistant as someone who asks what they can take off your plate today and what they should have handled without being asked. That is the hire that changes everything because it creates calm, momentum, and consistency.
Trust Outcomes, Not Time Tracking
Remote work makes some lawyers nervous because effort is no longer visible. Noel’s view is clear, build trust during hiring, set standards, and manage outcomes. Time tracking does not build culture or performance. Clear expectations, meaningful work, and accountability do.
If someone does not need to sit in your office, expanding your talent pool to regions like Eastern Europe or South Africa can be a major advantage. Strong English, cultural alignment, and a serious work ethic often surprise lawyers in the best possible way.
Noel’s Big Mistake
Noel’s biggest mistake was not slowing down to think sooner. He described himself as relentless action, always moving, always building. The shift he is making now is toward more delegation and more space to think strategically. Law firm owners need the same shift. If you never create time to think, you are reacting, not leading.
