One thing I’ve noticed over the years is that many lawyers have big dreams for their firms but struggle to turn those ambitions into concrete results. Having a vision is crucial, but without execution, it’s just wishful thinking. That’s why Gino Wickman’s famous quote Vision without traction is merely hallucination resonates so deeply with that context. I meet with Brooke Lively, a fractional CFO and EOS implementer, to explore how law firms can bridge the gap between vision and execution. It’s not enough to simply have a plan—you need the right systems to bring it to life and make meaningful progress.

I’ve had the pleasure of working with Brooke Lively, a fractional CFO and EOS implementer who has helped countless law firms overcome these obstacles. In our recent discussion, Brooke and I explored the importance of having both a vision and the tools to execute that vision. Running a law firm, or any business, without the right systems in place is like trying to drive a car without a steering wheel—sure, you can go fast, but without direction, you’ll eventually crash.

Brooke brings a unique perspective to the table. After running her family’s law firm and realizing how few firms were leveraging data to make decisions, she founded her company, CathCap, to serve as a fractional CFO for law firms. She helps them track performance, improve profitability, and implement EOS to keep everything running smoothly. In her experience, the firms that are most successful are the ones that know how to execute, not just dream big.

So, what exactly is EOS? Brooke explained it as a system designed for entrepreneurial businesses with 10 to 250 employees, though its principles can apply to firms of any size. It’s built around six key components: vision, people, data, issues, process, and traction. Together, these components create a framework that aligns a law firm’s goals with its actions.

The first pillar is vision. As a lawyer, you likely have a clear idea of what you want your firm to look like five or ten years down the road. But does everyone on your team share that vision? Without clear communication, your staff might be rowing in different directions, making it difficult to move the firm forward. Brooke emphasized the importance of ensuring that not only the leadership but every employee understands where the firm is headed.

Then, there’s the people component. Do you have the right people in the right roles? Too often, law firm owners wear too many hats and refuse to delegate. I’ve been guilty of this myself. Years ago, I was running multiple businesses, with more employees and offices than I could handle. It wasn’t until I started working with an EOS implementer that I realized I needed to focus on what I did best—helping lawyers with business development—and delegate the rest. That decision transformed my business and allowed me to grow in ways I never thought possible.

Brooke shared a great example from her own experience working with a law firm. The two partners were attending every client meeting together, which was both inefficient and unnecessary. By clearly defining their roles, they freed up time to focus on their respective strengths. This is where EOS really shines—helping firms clarify roles and responsibilities to improve efficiency.

Data is the third pillar, and it’s one that Brooke is particularly passionate about. Too many law firms make decisions based on gut feelings rather than hard data. But when you rely on data to guide your decisions, you eliminate second-guessing and gain confidence that you’re making the right moves. Data gives you a pulse on your firm’s health, whether it’s through financial metrics, client feedback, or staff productivity.

Once you have the right vision, people, and data in place, it becomes much easier to tackle the issues that arise. EOS helps you identify and solve problems before they spiral out of control. It’s about being proactive, not reactive.

Finally, she talked about the importance of having clear processes and creating a rhythm for execution. Whether it’s holding regular team meetings or setting quarterly goals (what EOS calls “rocks”), these systems keep your firm on track and ensure that everyone is working toward the same objectives.

For me, implementing EOS meant using the Vision Traction Organizer (VTO), a two-page business plan that keeps me focused on my top priorities. Every quarter, I revisit my goals and track what I’ve accomplished. It’s a simple tool, but it’s been instrumental in helping me stay focused and avoid getting distracted by the “shiny object syndrome” that plagues so many entrepreneurs.

EOS isn’t just another management fad—it’s a practical, proven system that can help law firms operate more efficiently and grow more effectively. Whether you’re a solo practitioner or managing a mid-sized firm, the principles of EOS can help you get more of what you want from your business.
